Artificial intelligence is no longer a “someday” technology; it’s already sitting on your employees’ desktops, phones, and browsers. Building secure AI systems isn’t just about protecting data; it’s about using AI intentionally, responsibly, and in a way that actually drives efficiency instead of chaos.

In a recent conversation with Paul Coble, attorney at Rose Law Group, and Fady Salama, owner of SimplifyIT A-Z, one thing was clear: most organizations aren’t overthinking AI, they’re under-preparing for it.

The Biggest AI Readiness Gap: Data (Not Tools)

One of the most common misconceptions about AI adoption is that success starts with choosing the right tool. In reality, it starts with your data.

Many organizations have spent years collecting massive amounts of information such as emails, documents, notes, and customer records, but very little time organizing or structuring it. According to Paul, AI is only as powerful as the data it can access. Unstructured, messy, or outdated data limits what AI can realistically do, especially beyond basic content generation.

This is where many companies feel underwhelmed. They adopt off-the-shelf AI tools expecting transformational results, only to find they’re getting generic outputs that don’t reflect their business, industry, or workflows. Without data readiness, even the most advanced AI won’t deliver meaningful efficiency gains.

Start With The Problem, Not The Hype

Fady points out that AI adoption often begins with the wrong question. Instead of asking, “What problem are we trying to solve?” companies jump straight to, “What AI tool should we use?”

That’s how organizations end up with AI FOMO. That is when you deploy technology simply because competitors are using it. While AI can absolutely help with emails, spreadsheets, and summaries, those use cases barely scratch the surface of its true potential.

Real efficiency comes when AI is mapped to a specific business outcome: reducing manual workflows, improving decision-making, or enhancing service delivery. From there, companies can work backward to determine whether an off-the-shelf solution is sufficient or whether a more customized approach is needed.

Why One-Size-Fits-All AI Rarely Works

Broad AI platforms, like ChatGPT, feel powerful because they can “do everything.” But as Paul explains, that’s also their limitation. These general-purpose tools aren’t designed for specialized workflows like legal research, tax preparation, or industry-specific compliance.

In professions where accuracy and source integrity matter, AI systems must be trained on trusted, domain-specific materials, and sometimes restricted from offering opinions altogether. Otherwise, the risk of hallucinations, fabricated citations, or outdated guidance increases dramatically.

For businesses with custom workflows, building or hyper-training AI models can be far more effective. These systems focus on doing one thing extremely well rather than trying to be everything to everyone, an important step toward secure AI systems that support business operations.

Security Can’t Be An Afterthought

One of the most critical themes in the discussion was this: developers build functionality first; security teams think about protection first. When AI is deployed without strong security oversight, sensitive data can leak, often without anyone realizing it.

Fady emphasizes the importance of asking the following hard questions early:

  • What data is being fed into AI?
  • How sensitive is that data?
  • Who can access it and from where?
  • What happens if the data gets exposed?

This is where many organizations get caught off guard. Employees may be using free AI tools without understanding that their prompts are being stored, reused, or retrained. If you’re not paying for the product, as Fady puts it, you are the product.

Shadow AI Is Already In Your Organization

Blocking AI tools outright doesn’t solve the problem; it just drives usage underground. Paul describes this as “shadow AI,” where employees use personal devices or free tools outside the company’s visibility.

The solution isn’t prohibition; it’s enablement. Organizations should provide enterprise-grade AI tools with retraining disabled, paired with clear policies and training. If employees don’t have a safe, approved option, they’ll find their own.

Building secure AI systems means accepting that AI usage is inevitable and designing guardrails that protect both the business and its people.

Governance, Training, And The Human Factor

An effective AI strategy goes far beyond a single clause in the employee handbook.  According to Paul, governance policies should include:

  • Clear definitions of acceptable and unacceptable AI use
  • Role-based access controls
  • Ongoing AI literacy training
  • Accountability for verifying outputs

AI systems are designed to agree, to sound confident, and to make users feel validated. That makes them powerful and dangerous when used without skepticism. From lawyers submitting briefs with fake citations to chatbots offering outdated policies, the real-world consequences are already here.

Training isn’t optional. It’s the next evolution of cybersecurity education. Fady adds that education only works when employees understand why the policy exists. Technology alone can’t solve human behavior. Firewalls, endpoint protection, and detection tools matter, but without buy-in and understanding, they’re incomplete.

Legal Risk Is Catching Up Fast

AI regulation may feel fragmented, but it’s not nonexistent. Paul notes that while U.S. federal law lags, existing regulations like data privacy laws, civil rights statutes, and contractual obligations still apply.

States like California and Illinois are pushing stricter data protections, while the EU’s GDPR and AI Act impose serious compliance requirements for companies handling EU citizen data. Even the Department of Justice now considers whether a company has a reasonable AI policy when evaluating data breaches.

In short: ignorance isn’t a defense.

Companies that proactively invest in governance, documentation, and secure AI systems will be far better positioned than those reacting after something goes wrong.

Efficiency and Security Are Not Opposites

Perhaps the most important takeaway from the conversation is that security and efficiency don’t compete; they reinforce each other.

When AI is aligned to clear goals, trained on the right data, governed by smart policies, and supported by user education, it becomes a force multiplier. When it’s adopted carelessly, it becomes a liability.

AI isn’t going away. The question isn’t if your organization will use it; it’s whether you’ll use it intentionally.
